An agri-food cooperative committed to sustainability and innovation
Anecoop is an agri-food cooperative founded in 1975 that integrates, coordinates, and markets the production of more than 20,000 farmers, spread across 61 member organizations in Spain’s main agricultural regions. The company stands out for its presence in the international market and for offering a diverse range of products, including citrus, vegetables, fruits, wines, flowers, fresh produce, and canned vegetables. With a clear mission to ensure maximum profitability and sustainability for its members and farmers, the company focuses on developing and strengthening a mutually cooperative relationship with its customers and suppliers, while also pursuing innovation and continuous improvement in its operations.

Logistics challenges faced and opportunities for improvement
Anecoop faced several logistics challenges as its operational volume grew, particularly in the transportation and handling of fresh produce. These challenges created opportunities for continuous improvement that were leveraged with the help of structured methodologies and tools.
Increased workload in the logistics sector
Over the past 4 to 5 years, the workload in Anecoop’s logistics department has increased considerably. This growth required an urgent review of logistics processes and the implementation of efficient solutions to accommodate the higher demand for goods handling.

Complexity in managing fresh produce and temperature compatibility
Anecoop handles fresh produce that require special care during transport, such as ensuring temperature compatibility. In addition, the vast geographic area it covers, from southern Spain to Lleida, makes cargo consolidation difficult, turning logistics management into a constant challenge.
Need for route optimization and increased efficiency
The company also identified the need to improve truck utilization and optimize transport routes to reduce costs and improve operational efficiency. Efficient route management and precise communication with customers were critical areas for improvement.

Solutions implemented to overcome operational challenges
Anecoop implemented a series of solutions that involved innovative technologies and continuous improvement methodologies, such as Daily Kaizen, to address logistics and operational challenges. The main focus was on optimizing operations and reducing costs.
Implementation of artificial intelligence for logistics optimization
The company implemented an artificial intelligence solution to automate route management and optimize truck load capacity, enabling a significant reduction in operating costs and improving delivery punctuality. This solution improved logistics management efficiency and ensured faster, more accurate deliveries.

Improved coordination and consolidation of goods
Another important action was implementing goods consolidation platforms, which allowed Anecoop to better organize goods before transport. Automating routes through these platforms improved delivery accuracy and reduced operational errors, making supply chain management more efficient.
Application of the 5S methodology and improved information visibility
Anecoop adopted the 5S methodology to improve organization and efficiency in the workspace, ensuring better visibility of logistics information. This was crucial to ensure that all departments involved in the logistics process, as well as customers, had access to the necessary information in real time, promoting greater transparency and communication.

In this context, the 5S methodology stands out for its versatility, as it can be applied to any work environment, whether physical or digital. This includes everything from small areas, such as a production station, a desk, or a personal computer, to larger spaces, such as production lines, warehouses, or open spaces. In all these scenarios, the sequence of steps for improving workplace organization remains consistent. The 5S constitutes one of the foundational methodologies of Lean Kaizen, aimed at continuous improvement and operational efficiency.
Daily Kaizen and continuous improvement in operations
Daily Kaizen was applied to identify small improvement opportunities in real time, contributing to a constant flow of improvements in logistics operations. The team was encouraged to identify problems and propose solutions, creating a continuous cycle of refining daily operations.
Daily Kaizen helps organizations improve the performance of natural teams throughout the organization. Its goal is to create leaders who develop their teams so that they become autonomous and capable of maintaining and improving their processes and work areas daily, thereby contributing to the implementation of a culture of continuous improvement.

Results achieved and impact on operational performance
Implementing the solutions described delivered tangible results, and Anecoop observed significant improvements in both logistics efficiency, and collaboration between departments. Continuous improvement enabled the company to reach a new level of operational excellence.
Total cumulative benefit
Thanks to route optimization and the use of artificial intelligence, the company generated a total accumulated benefit of 3,2 million euros, reflecting a substantial improvement in operational efficiency and cost reduction.
Increase in logistics productivity
Logistics productivity increased by 10% as a result of process reviews, improved routes, and optimized resource use. These improvements were driven by the continuous improvement practices implemented throughout the process.
Improvement actions implemented
Through the application of Daily Kaizen, more than 150 improvement actions were launched, resulting in a constant stream of optimizations and adjustments, contributing to greater efficiency and reduced waste in operations.
Logistics transformation as a model of continuous improvement
Anecoop’s logistics transformation, supported by the application of innovative technologies and continuous improvement methodologies, exemplifies how it is possible to overcome significant logistics challenges and improve efficiency without compromising quality. The company not only optimized its operations but also strengthened its position in the agri-food market.
At the Kaizen Awards Spain 2025, Anecoop received the Operational Excellence Award, recognizing its commitment to continuous improvement, efficiency, and sustainability across all its operations.
