The educational institution and the challenge faced

The educational institution under analysis is a school with a distinctive educational project and a significant commitment to innovative teaching methodologies. Despite this clear strategic orientation, the school faced significant challenges in terms of measuring the impact of the initiatives implemented, representing the voices of teachers and students, and structured monitoring of the success of the methodologies adopted.

Among the critical problems identified were the lack of clear indicators to monitor the impact of the educational project, the difficulty in transforming strategic intentions into concrete and measurable processes, and the high turnover rate of teachers, especially among those with fewer years of service. The need to align the vision, teaching practices, and experience of teachers thus became a critical factor for the sustainability of the educational project.

From vision to execution: a structured continuous improvement approach

The intervention was designed based on the Kaizen approach, allowing for the educational project to be structured in an integrated manner, focused on value creation and supported by data. The focus was on clarifying the strategic vision, systematically incorporating the voices of teachers and students, and defining impact measurement mechanisms that would allow for monitoring implementation and results over time. The main initiatives implemented are presented below.

Strat Kaizen: structuring the educational project and measuring impact

The Strat Kaizen approach was used to structure the educational project in a clearer and more results-oriented way, starting with the identification of the school’s critical value factors and an understanding of the elements that most influence the educational experience. This exercise made it possible to make strategic priorities explicit and create a common basis for alignment between school management and teams.

To ensure the connection between the strategic vision and its implementation on a day-to-day basis, value trees were developed, and the X Matrix was used to prioritize strategic initiatives and define monitoring indicators, ensuring a consistent relationship between strategy, execution, and measurement of results. Value Stream Analysis was also selected, which is essential for the implementation of the educational project.

The outcome of this work was the identification of the initiatives that enable achievement of the school’s strategic objectives and the definition of an impact measurement method to assess the success of the methodologies applied.  The future vision became clear and was shared by school management and teachers, with the next steps aligned, including improvement events and processes to be analyzed.

Teacher voice and measurement of the teaching experience

With the objective of incorporating the voice of teachers into the school management model in a structured way, surveys were conducted and focus groups were formed, making it possible to identify priorities and critical improvement areas in the teaching experience.

Based on this diagnosis, several practices were reviewed and standardized, including:

  • The process of welcoming teachers, with the creation of a manual and an onboarding kit.
  • The structure of review and feedback meetings.
  • The definition of a training plan aligned with identified needs.
  • The clarification of the teacher’s role and responsibilities matrix.
  • The standardization of best practices for pedagogical meetings.
  • The creation of checklists for task design and for managing assessment periods.

This approach made it possible to move from a predominantly qualitative perception to a structured and monitored management of the teacher experience. As a result, a significant improvement was recorded in the satisfaction indicator, with teachers’ NPS increasing from 27 to 47, reflecting a clear increase in alignment, recognition, and overall satisfaction with the educational project.

Conclusion: Sustaining the educational project through continuous improvement

The adoption of the Strat Kaizen approach enabled the institution to structure its vision, integrate the voice of teachers, and create an impact measurement system that supports decision-making and continuous improvement in educational institutions.

More than improving isolated indicators, the school developed a more robust, aligned, and value-creation-oriented educational management model for teachers, students, and the organization itself, incorporating operational efficiency in teaching as a structuring principle, strengthening the sustainability and coherence of its educational project in the medium and long term.
